Enterprise AI strategy
Most AI strategies in financial services fail not because the technology is wrong, but because the organisation tries to do everything at once. The board reads a McKinsey report, the CTO builds a platform, and eighteen months later the only thing in production is a chatbot that nobody uses.
The organisations getting real value from AI are doing something different. They pick a single operational bottleneck: a claims triage queue, a KYC review backlog, a credit decisioning gap. Then they build AI into the existing workflow rather than building a parallel system. The bottleneck is specific, measurable, and already costing money. That is the brief.
The build-versus-buy question is real but misframed. In regulated financial services, you rarely buy AI off the shelf. You buy components (a document extraction API, a risk scoring model, an alerting engine) and build the integration, governance, and audit trail yourself. The integration is where most of the work lives. It is not transferable across organisations. Your data, your risk appetite, your regulatory obligations.
What "AI strategy" actually means for a financial services CEO: choosing where AI earns its place in operations, who owns it internally, and what governance framework ensures you can explain every decision the system makes to the FCA or PRA when they ask. That is the strategy. Everything else is a roadmap.
The COO

AI lands in operations or it lands nowhere. The CEO sets the direction. The CTO builds the infrastructure. But the COO owns the processes that AI actually changes. Claims handling, customer onboarding, regulatory submissions, payment processing. These are your processes, your people, your SLAs.
The most common failure mode is building AI that works in a demo but breaks the operational workflow. A model that triages claims in milliseconds is useless if the downstream handler queue, assignment rules, and escalation paths were not redesigned to receive its output. AI does not replace a process. It changes the shape of the process. The COO is the person who understands that shape.
Change management is the COO's AI problem. When 70% of claims start settling without a handler, what happens to the handlers? They are not redundant. They are redeployed to the complex 30% that genuinely needs expertise. But that redeployment requires new skills, new workflows, and new performance metrics. If nobody plans for it, the team resists the system and the investment stalls.
Operational AI also demands new monitoring. A manual process fails visibly: queues grow, SLAs breach, people complain. An automated process can fail silently. A model drifting out of calibration does not raise its hand. The COO needs dashboards that track model performance alongside operational KPIs. Not a separate AI dashboard. The same one the operations team already watches, with model health built in.

Enterprise AI architecture and governance
The first question is not which model to use. It is whether your data infrastructure can support AI in production. Most financial institutions discover, after the pilot succeeds and the business case is approved, that their data is not ready. Not because it does not exist, but because it lives in systems that were never designed to serve a model in real time.
The data prerequisite is non-negotiable. An AI system that makes credit decisions needs access to transaction history, bureau data, and application data in a single pipeline with consistent latency. An AML alerting system needs to score transactions against customer profiles within seconds, not batch windows. If your architecture cannot serve data at the speed the model needs it, the model is irrelevant.
Regulatory architecture is the constraint that most technology leaders underestimate. The PRA's SS1/23 and the Model Risk Management principles require that every AI-driven decision can be explained, audited, and rolled back. This means full lineage from input data through model inference to output action. It means model versioning, challenger models, and ongoing monitoring for drift. Build this from day one or pay for it later.
The build-inside-versus-vendor-API trade-off depends on what you are building. Document extraction and translation are commodity capabilities. Use an API. Underwriting models trained on your portfolio data are proprietary. Build those in-house. The dividing line: does the model's value come from the capability itself, or from your data? If it is your data, it is your model.
The CFO
Enterprise AI costs and returns
The vendor pitch says AI will "transform" your operations. The honest answer is more specific: AI reduces the cost of decisions that are currently made by humans at volume. Claims triage, regulatory reporting, customer due diligence. These are processes where a trained model can handle the routine 70% and route the remaining 30% to the people who should have been doing only that work all along.
Measure AI the same way you measure any operational investment: cost avoided, capacity released, and error rates reduced. The first metric is straightforward. The second is where real value lives. It is not about cutting headcount. It is about redirecting expensive analyst time from manual triage to judgement work. The third is often the most compelling: AI systems that reduce false positive rates on fraud screening or AML alerts by 60-80% are not just cheaper. They are better.
Typical timelines in regulated financial services: eight to twelve weeks from engagement to first production deployment, three to six months to full operational integration, twelve months to measurable ROI. These timelines are longer than a vendor demo suggests and shorter than a traditional IT programme delivers. The difference is scope discipline. Do one thing well rather than building a platform.
The hidden costs that vendor pricing does not cover: data engineering to make your data model-ready (often 40-60% of the total effort), regulatory validation and model documentation, integration with existing operational workflows, and ongoing monitoring. Budget for these or discover them later.
Getting started
Enterprise AI readiness
Before selecting vendors or building models, answer five questions. Most enterprise AI programmes that stall do so because one of these was assumed rather than verified.
Do you have a specific operational problem? Not "we need AI." A named process, a measurable bottleneck, a cost you can quantify. Enterprise AI succeeds when the problem is specific enough to scope and important enough to fund. If you cannot name the process and the metric, you are not ready.
Can you access the data? The model needs data that is currently locked in core banking systems, policy administration platforms, or legacy data warehouses. Can you extract it, transform it, and serve it with the latency the use case demands? Data governance is not a nice-to-have. It is the prerequisite.
Who will own it? Enterprise AI needs a sponsor in the business (often the COO), a builder in technology (the CTO), and a clear line to the budget holder (the CFO). None can do it alone. The sponsor defines success. The builder defines feasibility. If you do not have both committed, find them before you start.
Can you explain it to the regulator? The PRA and FCA will ask how your AI system makes decisions. If you cannot answer that question clearly before you build, you will not be able to answer it after. Explainability is an architectural requirement, not a compliance exercise.
What does success look like at twelve months? Not "AI transformation." A number. Cycle time reduced by X. False positives reduced by Y. Capacity released by Z. If you cannot define the metric, you cannot measure the return. Enterprise AI without measurable return is an experiment, not a programme.
